I Killed My Evergreen Funnel and 10xd My Sales

Evergreen webinar funnels used to be the holy grail for digital entrepreneurs: build it once, automate everything, and make sales in your sleep. But those days are fading fast.

If your "passive" funnel is not converting the way it used to, it is not just you. Most evergreen webinar funnels are underperforming right now, and there is a reason why.

So I tore mine down and rebuilt it from the ground up.

The result: I went from a 1% conversion rate to 10%, all while keeping 80% of my funnel automated.

Why Evergreen Webinars Stopped Working

For years, evergreen webinars were a go-to strategy. Set it and forget it. A good one could bring in 2 to 5% conversion rates with little ongoing effort.

But that was before we hit what I call the trust recession. Audiences started tuning out. They had been burned too many times, sitting through fluffy, overhyped webinars that promised big but delivered little.

Coaches became inaccessible. Webinars turned into 20-minute intros, 5 minutes of actual content, and 45-minute pitches. People caught on.

The result:

  • Lead costs went up
  • Conversion rates went down
  • ROI tanked

The format that worked for years stopped working, and most people were still running the same playbook.

What the New Webinar Looks Like

My new webinar opens with a short, trust-building intro, followed by 30 to 40 minutes of real education, including:

  • Clear frameworks I actually use
  • Stories from real clients
  • Actionable takeaways people can implement immediately

No fluff. No gimmicks. Just value woven through storytelling and backed by client proof.

The pitch itself is only 10 to 15 minutes, and even that is packed with trust factors, video testimonials, and social proof. The math works out: people who watched the first 40 minutes and got real value are far more open to a 10-minute pitch for more.

Why I Ditched Evergreen and Went Live on Zoom

I ditched the traditional webinar platform and went live on Zoom. Why?

Because people trust people they can see and talk to.

I open the chat before the class even starts. I do a live Q&A where no question is off-limits. I encourage two-way conversation via email and text before the class. The entire thing is built around relationship and real connection.

The evergreen funnel assumed trust was a one-way street: I speak, you convert. The new model treats trust as a two-way exchange, which is what most audiences are hungry for right now.

What I Kept Automated

This is the part people miss. I did not go from fully automated to fully manual. I went from fully automated to intentionally automated.

80% of the funnel is still automated:

  • Opt-in pages and reminders
  • Email and SMS sequences
  • Tracking, tagging, and post-webinar follow-ups
  • Replay delivery for no-shows

The 20% that is live is the part that actually moves people: the teaching, the presence, the Q&A. Human where it matters. Automated everywhere else.

What to Take Away From This

Look, this did not happen overnight. I spent weeks creating the new webinar, building automations, tweaking things, testing messaging, and improving metrics. But the results were worth the effort.

If your funnel is underperforming right now, do not beat yourself up. Funnel flops come before funnel wins. The format that worked two years ago is not the format that works today. The audiences are the same people, they just need a different signal that you are real and worth their time.

Burn the fluffy playbook. Show up live. Teach for real. Let the tech handle the rest.
